The Pattern · 02

The 20% ceiling is a tooling ceiling. It is not an AI ceiling.

Your team installed Cursor. Velocity jumped — fifteen percent, maybe twenty. Tickets closed faster. Pull requests landed faster. By week six the graphs had flattened. Same team, same tool, same lift.

The ceiling is not the tool. The ceiling is everything around it — the folder layout written for humans, the CI pipeline designed for a human reading failures, the tickets that encode a lead's context instead of an agent's, the rituals built on human-in-the-loop assumptions, the docs that get written when someone finds time.

The orgs shipping three times faster did not discover a better editor. They rewrote the delivery system so that an agent can act on it without retries. Five shifts land together, or you plateau at felt-twenty.

Ten years building and architecting software. Eighteen months rewiring engineering delivery around AI — inside a production team and inside  Obsidian Forge, the AI-native studio I built from scratch: 22 specialised agents, an MCP-backed knowledge vault, and an AI-DD pipeline I use every day.

At Argos Foundry, the indie VR game studio I co-founded, I led the same shift. In six months three engineers moved from hand-coding features to shipping features, assets, and performance fixes through an AI-DD pipeline — same three people, roughly double the throughput.
